▼ Management literature adopt the definition of discretion as “latitude of action” and it is typically researched as freedom of decision making associated with positions in the upper echelons of organisations. This is a narrow view of discretion which underestimates the exercise of discretion irrespective of organisational prescription. The aim of this study was to examine the exercise of discretion across organisational levels, guided by the overarching question: “How do employees use discretion in the workplace?” Valuable insight about the use of discretion by all employees was gained. In addition, the study contributed to a better understanding of the role of personal belief systems in discretionary decision making – an existing gap in the current research on discretion in the management field. Discretion is about individuals’ freedom of choice, based on their internal beliefs, values and principles. The best way to understand this individual social process was to examine it from the point of view of the decision maker, and therefore a subjectivist research position was adopted. A phenomenological approach allowed the examination of participants’ concepts and pursuits of discretion in their work environment, accessed through face-to-face interaction. Fonterra was chosen as an ideal case for this study since it was representative of other large businesses, but also unique due to the company’s different struggles within the dairy industry. The data was coded and analysed in Atlas.ti. to identify major themes as it emerged from the experiences shared by participants. Results supported the notion of discretion as a bilateral phenomenon in the form of intrinsic and extrinsic discretion, exercised across organisational levels. It was found that interpersonal factors such as management style and collaboration with colleagues in the judgement phase of decision making encouraged employees to engage in discretionary decision making. Certain organisational factors were found to discourage the use of discretion. Factors associated with internal and external organisational good (as theorised by MacIntyre) were however experienced differently: employees felt positive about restrictions on their discretion if it was associated with the internal good of the organisation; but negative about restrictions associated with the external good of the organisation. It was determined that employees strongly identified with organisational values, which seemed to act as surrogate values in the absence of clearly defined personal values. Conclusions drawn from this study were that discretion was not only an allocated level of leeway associated with organisational positions, but was associated with individuals who occupy those positions. This was clear from the examples of important discretionary decisions made by employees on lower organisational levels. ▼ The 'dairy industry' accounts for a significant amount of wealth creation in New Zealand. It contributes 7% of the country's GDP, and between 20-25% of its export earnings. Given the absolute export orientation of land-based industries in the country, and particularly of the dairy processing industry, where 95% of output is exported, the long-term competitiveness of New Zealand dairy processors is set firmly in the international environment. An exploratory investigation of the contextual environment of the global food value system has identified the complex relationships between food processors, food retailers, and food consumers. The observation of the actions and decisions - strategy - pursued by a group of international dairy processors over recent years reveals a strong convergence of patterns among apparently 'dissimilar' organisations. A multiple case study approach to the research was used, supported by extensive primary and secondary data collected over a twelve month period. Nine case study companies were selected and their strategic orientation revealed. There was a high level of convergence between stated and observed strategies, and subsequent outcomes. Industry concentration, consolidation activities, and internationalisation of companies are strategies being pursued among all of the case study companies. Meanwhile, various ownership structures were found to neither hinder large dairy processors from pursuing growth strategies nor hinder them from pursuing added-value strategies. The creation of Fonterra Co-operative Group, the country's largest organisation, and largest exporter of processed dairy products in the world, was a response by the dairy sector to the wider global consolidation/concentration trend. Now, consolidation and concentration in the dairy processing industry in New Zealand has reached a plateau. Without compromising its co-operative structure Fonterra faces the dual challenges of further internationalisation and the continued pursuit of value-added strategies as constructive means to improve shareholders' returns.

▼ In this research project Fonterra was chosen as a case study in order to evaluate the effectiveness of its reputation in the Chinese market and to see Chinese social media's impact on its reputation during a time of crisis. The research explored how Fonterra managed its online responses to negative news about its 2013 crisis situation over a quality issue in order to improve its reputation. The aim of the study was to explore the role of Chinese social media in a New Zealand's reputation management during a crisis situation. In general, the goal of the research was to contribute to the research field of reputation management communication and social media. In order to complete the research project, a mixed-methodology approach was chosen for the data collection. Data was collected from a semi-structured interview with a Fonterra staff member whose position is social media specialist. Also, postings were selected from Chinese social media platform Weibo and Xinhuanet within given time frames in order to conduct a content analysis. The interview with the Fonterra staff member aimed to gain information about Fonterra's communication strategies and guidelines concerning their social media uses. The data gathered from Xinhuanet and Weibo helped the researcher to assess whether or not there were differences between Chinese mainstream media and social media content during Fonterra's recent quality crisis situation. Also, data from Fonterra's Weibo account helped the researcher to assess its reputation management on Weibo. The dissertation found that even though Weibo postings indicated much public opinion (including ones with different point of views) when compared with Xinhua Net, it did not indicate that Weibo is out of the influence from the mainstream media and the political and social environment. Fonterra did provide official statements about the quality issue, and also updated detailed information about it’s own investigation of the quality issue. There were three strategies utilised by Fonterra during this time which were then evaluated for their usefulness in its reputation management on Weibo. The three strategies were 'precautionary recall', organising a campaign called 'Fonterra Dialogue- Please Ask Me', and appropriately selected leadership words. However, it was concluded that Fonterra was not fully successful in its management of public opinion postings on its Weibo accounts, engagement with Weibo users, and thus reputation management of the quality crisis on Weibo.
